A 30-Day Plan to Double Your Plant's Productivity
You don't need six months or expensive consultants. A week-by-week plan to measure, analyze, act and sustain real productivity gains in one month.

Why 30 Days Is the Right Timeframe #
Not too short (to see real results), not too long (to keep momentum). In 30 days you can build new habits, test hypotheses and prove ROI to management.
It doesn't require investing in technology or outside consultants. Just discipline and method.
🗓️ WEEK 1: VISIBILITY (Days 1-7) #
Goal: Know exactly what's happening. Without data, everything is opinion.
Days 1-2: Pick the Pilot
- Choose 1-2 critical machines (ideally the bottleneck)
- Form a small team: 1 operator + 1 supervisor + 1 maintenance person
- Define the measurement schedule (all shifts or just the main one)
- Explain the project to the team: "This isn't about watching you; it's about improving together"
Tip: Pick the machine that generates the most complaints. If you improve that one, everyone will notice.
Days 3-5: Set the Baseline
- Log production EVERY HOUR (good parts, bad parts)
- Document ALL stops, even the 1-2 minute ones
- Use a simple format: Time | Target Output | Actual Output | Stops (reason + duration)
- Calculate your starting OEE at the end of each shift
Days 6-7: Make It Visible and Share It
- Put up a whiteboard where the work happens
- Post daily results where EVERYONE can see them
- Hold the first team meeting (15 minutes max)
- Ask: "Do these numbers surprise you?"
Week 1 deliverable: Documented OEE baseline + top 5 causes of downtime

🔍 WEEK 2: ANALYSIS (Days 8-14) #
Goal: Understand WHY the losses are happening.
Days 8-10: Pareto Analysis
- Rank the causes of downtime by TOTAL time lost
- Find the classic 80/20: 20% of the causes generate 80% of the losses
- Focus only on the TOP 3 causes
Typical Pareto example:
1. Changeovers: 35% of lost time
2. Mechanical failures: 25%
3. Material shortages: 20%
4-10. Other causes: 20%
Days 11-14: Root Cause Analysis
- Apply the "5 Whys" to cause #1
- Involve the operator and the maintenance technician
- Don't stop at symptoms: "The machine stopped because it jammed" → WHY did it jam?
5 Whys example:
Why did it stop? Product jam.
Why did it jam? Residue buildup.
Why is there residue? It isn't cleaned between shifts.
Why isn't it cleaned? There's no standard procedure.
Why is there no procedure? It was never documented.
Real solution: Write the cleaning procedure and train people on it.
Week 2 deliverable: Loss Pareto + root cause of the top 3 problems
⚡ WEEK 3: ACTION (Days 15-21) #
Goal: Implement QUICK improvements. Don't wait until everything is perfect.
Days 15-18: Execute Quick Wins
- Prioritize actions that can be done in under 1 week
- Focus on 3-5 actions max (don't spread yourself thin)
- Assign an owner and a deadline to every action
Typical quick wins:
- Create a between-shift cleaning checklist
- Move tools closer to the machine
- Set a minimum stock for critical spare parts
- Cross-train operators
- Adjust the parameters of a sensor that throws false alarms
Days 19-21: Measure the Impact
- Compare the new OEE with week 1
- Calculate the benefit: "We gained X extra parts = $Y"
- Document what worked and what didn't
Week 3 deliverable: 3-5 improvements implemented + new measured OEE
📈 WEEK 4: SUSTAINABILITY (Days 22-30) #
Goal: Make sure the improvements are NOT lost when the project ends.
Days 22-25: Standardize
- Document the new procedures (photos, checklists)
- Train ALL shifts, not just the pilot team
- Update the visual controls
Days 26-28: Present and Celebrate
- Prepare a presentation for management (10 slides max)
- Show before vs after, with hard numbers
- Publicly recognize the team that made it happen
Days 29-30: Plan the Next Cycle
- Identify the next area or machine to replicate it on
- Set goals for the next 30 days
- Schedule a weekly follow-up meeting
Typical Results #
Plants that follow this plan achieve:
- +10 to +20 OEE points in the pilot area
- Measurable savings in downtime, scrap and overtime
- A motivated team that wants to keep improving
The secret isn't complexity. It's consistency and discipline for 30 days straight.
